A ~$5M B2B distributor sat on years of sales data but couldn't answer basic operational questions without pulling reports by hand. I mapped the operation into a service blueprint, then built a bilingual dashboard that surfaces the four alerts that matter and lets a non-technical owner act on each one through a single WhatsApp message.Un distribuidor B2B de ~$5M tenía años de datos de venta pero no podía responder preguntas operativas básicas sin jalar reportes a mano. The problemEl problema

The owner of a ~$5M B2B distributor ran the business from years of sales data he couldn't reach. To learn which clients had gone quiet, where margin was leaking, or which strategic account needed a contract, he had to ask his operations lead to pull reports by hand. He reacted to crises instead of managing ahead of them, and he didn't work inside software at all: he delegated everything by WhatsApp. The data existed; it just never turned into a decision without a person in the middle.El dueño de un distribuidor B2B de ~$5M operaba el negocio con años de datos de venta que no podía alcanzar. I ran a live walkthrough of the incumbent internal tool with the operations lead and turned it into a Jobs-to-be-Done and service-blueprint diagnostic. It surfaced seven real jobs and twelve findings, and named the most expensive failure: services stalling for as long as 18 months while parts shipped from overseas, with no aging alert anywhere in the system. I also wrote a business profile and two buyer personas, so the tool was grounded in how this business actually sells and operates, not in a generic dashboard template.Corrí un recorrido en vivo de la herramienta interna existente con el líder de operaciones y lo convertí en un diagnóstico de Jobs-to-be-Done y service blueprint. The reframe: alerts, not reportsEl reencuadre: alertas, no reportes

The course scenario was "the internal tool nobody uses." The reframe was to stop building a place to look at data and start building a system that tells the owner what needs his attention. Instead of more reports, the dashboard surfaces four high-stakes alerts, and each one carries an action. That single shift moved the whole design: from browsing to being told, from desktop reporting to a phone-first view, from analysis the owner would never do to a decision he can make in seconds.El escenario del curso era "la herramienta interna que nadie usa." El reencuadre fue dejar de construir un lugar para ver datos y empezar a construir un sistema que le dice al dueño qué necesita su atención. En vez de más reportes, el dashboard muestra cuatro alertas de alto impacto, y cada una carga una acción. Ese solo giro movió todo el diseño: de navegar a que te avisen, de reportes de escritorio a una vista primero-en-teléfono, de un análisis que el dueño nunca haría a una decisión que puede tomar en segundos.

The WhatsApp delegation patternEl patrón de delegación por WhatsApp

The owner already delegated by WhatsApp, so the tool met him there. Every alert opens a single "Abrir WhatsApp" button with a dropdown of eight destinations (four people, four groups). It dispatches a pre-drafted message naming the client, the figure, and the action, then leaves a confirmation stamp and bumps a weekly counter. There are no task-entry forms anywhere in the product, by design. The point was to remove the step where good intentions die: nobody has to log into a system, type up a task, or remember to follow up.El dueño ya delegaba por WhatsApp, así que la herramienta lo encontró ahí. Cada alerta abre un solo botón "Abrir WhatsApp" con un menú de ocho destinos (cuatro personas, cuatro grupos). Despacha un mensaje pre-redactado que nombra al cliente, la cifra y la acción, luego deja un sello de confirmación y sube un contador semanal. No hay formularios de captura de tareas en ningún lado del producto, a propósito. La idea era quitar el paso donde mueren las buenas intenciones: nadie tiene que entrar a un sistema, escribir una tarea ni acordarse de dar seguimiento.

The deliverable is a working, deployed v0 dashboard plus the research and PRD behind it, built to test one kill switch: the owner sees the dashboard for 60 seconds and points to the most urgent action without guidance. Real business figures drove the build, and the four alerts were quantified from actual client data: dormant revenue across a handful of clients, machines with no parts purchases, the top account by density, and active clients running under 50% margin. What is not measured yet is adoption or time saved. Those targets are defined, under 5 minutes a day to first action, at least three alerts actioned per week, and a 30-day pilot aiming at 50%-plus improvement on three KPIs, but they only get measured once the kill switch passes and persistence ships in v1.El entregable es un dashboard v0 funcional y desplegado, más el research y el PRD detrás, construido para probar un solo kill switch: el dueño ve el dashboard 60 segundos y señala la acción más urgente sin que nadie lo guíe. Cifras reales del negocio movieron el build, y las cuatro alertas se cuantificaron con datos reales del cliente: ingreso dormido en un puñado de clientes, máquinas sin compra de piezas, la cuenta más importante por densidad, y clientes activos operando bajo 50% de margen. Lo que aún no está medido es la adopción ni el tiempo ahorrado. Esas metas están definidas, menos de 5 minutos al día hasta la primera acción, al menos tres alertas accionadas por semana, y un piloto de 30 días apuntando a más de 50% de mejora en tres KPIs, pero solo se miden una vez que el kill switch pasa y la persistencia se entrega en v1.
